Email Marketing

Email that earns the click, then the sale.

Most email programs are a newsletter someone remembers to send. We run email as a revenue system. List health, inbox placement, lifecycle automation and campaign creative, measured against dollars. Prager has done this from one office in Collegeville, Pennsylvania since 2003, and we design, host and instrument most of the sites we send people to.

01 — Definition

What is an email marketing agency?

Quick Answer

An email marketing agency plans, writes, designs, delivers and measures the messages a business sends to people who already asked to hear from it. The work is not a monthly newsletter someone remembers to send. It is list health, inbox placement, lifecycle automation, campaign creative and revenue reporting, run as one system.

A good agency owns the whole chain, not a slice of it. Strategy decides what each message is allowed to do. Deliverability decides whether it arrives. Design and copy decide whether it earns a click. Automation decides whether the profitable sequences run without anyone remembering to press send. Reporting decides whether you can tell what any of it was worth.

The reason to hire out is that this is five jobs, not one. A strategist, a designer, a copywriter and a deliverability operator rarely live in a single in-house seat, and the businesses that try usually end up with a drag-and-drop newsletter and a slow decline in inbox placement they cannot see.

Prager runs the practice as an operating system connected to the rest of the funnel. Because we often already build and host the site, the email, the landing page and the analytics can be made to agree instead of arguing.

02 — The Return

What does email actually return in 2026?

Quick Answer

Email returns roughly $36 to $42 for every $1 spent, the highest of any digital channel in the studies we cite. The return does not come from sending more. It comes from a clean list, messages that reach the inbox, and automated flows doing the heavy lifting behind the campaigns.

Campaigns keep you visible. Flows make the money.

This is the single most useful fact in email. Broadcast campaigns are about 95% of what most brands send, and they earn their keep on visibility. But automated flows, only about 5% of sends, drive close to 41% of email revenue. If your program is a newsletter and a sale email, you are running the expensive half and skipping the profitable half.

Read the middle column against the first. Flows earn 41% of the revenue from 5% of the volume; campaigns earn 59% from 95%. That is why Prager builds the flows first, then puts a campaign calendar on top of a list that can actually receive it.

03 — Scope

What does a Prager email engagement include?

Quick Answer

Strategy, list health and deliverability, HTML design, copy, lifecycle automation, campaigns and testing, lead capture, and reporting you can manage to. We work inside the ESP you already pay for whenever it can do the job, and we do the work rather than hand you a plan to execute.

Email marketing strategy

Audience map, offer architecture, cadence and the job each message is allowed to do. We start from your last 90 days of sends, not a blank template library.

List health and deliverability

Consent review, bounce and complaint handling, a published sunset policy, SPF, DKIM and DMARC, and a warmup plan if the domain has been quiet or damaged.

Email design

A custom HTML system that holds together across Gmail, Outlook, Apple Mail, Yahoo and the major mobile clients. Dark mode, image blocking and 320px widths are tested, not hoped for.

Content and copy

Subject lines, preview text, body and CTAs written for one job per email. A shorter message that gets a click beats a digest nobody finishes.

Lifecycle automation

Welcome, browse or cart abandonment, post-purchase, win-back and sunset. These are the roughly 5% of sends that produce a disproportionate share of revenue.

Campaigns and testing

A calendar you can count on, with tests that change one variable at a time. We report what we learned, including the tests that lost.

Lead generation and conversion

Capture, preference centers and the path from click to form or checkout. Because we often run the website, we can fix the landing experience instead of shouting at it from the inbox.

Reporting you can manage to

Deliverability, click rate, conversion, revenue per recipient, flow-versus-campaign mix and list growth. Open rate is a trend with the privacy caveat attached.

We do the workWhat we will not do is rent you a junior to swap banners in a drag-and-drop builder and call it a program. Email that performs needs someone who will read a DMARC report, rewrite a welcome flow, and argue with a landing page. That is the same model other agencies use when they white-label us.
04 — Method

How does Prager run an email program?

Quick Answer

On the SEND method: Shape the list, Earn the inbox, Narrative that converts, Demonstrate revenue. Most programs fail in the first two letters. Creative cannot outrun a dirty file or a domain that mailbox providers already distrust, so we do not start a new template until the list can be delivered to.

S

Shape the list

Remove hard bounces, suppress chronic non-clickers on a published sunset rule, split engaged from cold, and stop mailing purchased or scraped addresses. The first cut is simple: who still wants this, and who is training Gmail to distrust you.

E

Earn the inbox

Authenticate the domain with SPF, DKIM and DMARC, warm it if needed, and keep complaint rates low. Inbox placement is earned every send, not set once. A damaged reputation is the single most common reason good email underperforms.

N

Narrative that converts

One job per email, a clear next step, and copy written to be clicked rather than admired. The message and the landing page tell the same story, which is easier when we built the page.

D

Demonstrate revenue

Report in dollars: revenue per recipient, flow versus campaign, list growth. We kill what the list ignores and lock the definitions we will use every month after.

05 — The First 90 Days

What does the 90-day Inbox Program look like?

Quick Answer

A four-phase build: audit and access, architecture and design system, build and launch the core flows, then optimize and attribute. Hygiene and authentication move first because nothing else works if the mail does not arrive. Day 90 is a baseline, not a finish line.

  1. 1Audit and access

ESP, DNS and analytics access. We read the last 90 days of sends, current automations, bounce and complaint rates and authentication records. You get a written plan before a live campaign changes. If the domain cannot be authenticated, we fix that first.

  2. 2Architecture and design

Segments, sunset rules, the flow map, and a small HTML system that matches the brand. We reconnect email to the website and analytics, which is faster when Prager already hosts the site. Offer architecture is decided here.

  3. 3Build and launch the core

Welcome, the primary abandonment or browse flow, post-purchase or post-inquiry, and win-back. Campaign cadence starts only after the list can receive it. Half-built automations from a previous vendor get finished or replaced, not layered over.

  4. 4Optimize and attribute

The first honest reporting cycle. We compare flow versus campaign revenue, kill what the list ignores, and lock the definitions used every month after. From here it is an operating system: calendar, tests, list care and a report you can read in ten minutes.

06 — Comparison

Agency, in-house or freelancer?

Quick Answer

Hire an agency when you need a strategist, designer, copywriter and deliverability operator without recruiting four seats. Hire in-house when email already produces a large, constant share of revenue and you have a manager for that team. Use a freelancer for overflow production, not the operating system. For most businesses under $8 million in revenue, a retainer costs less than one fully loaded specialist and covers a broader skill set.

The comparison that matters is total year-one cost against the skill set you actually get. A capable email specialist in the US often prices at $70,000 to $110,000 in salary. Load that with taxes, benefits, tools and recruiting, and published 2026 build-ups land around $115,000 to $140,000 in year one, roughly $9,500 to $11,700 a month. That person is still one person; vacation, illness and resignation stop the program.

07 — Why Prager

Why hire Prager over others in the market?

Quick Answer

Because we run email as part of a funnel we can actually change: the website, the search, the ads and the analytics, from one office since 2003. The people reading the revenue report are the people who can fix the landing page behind the click.

Experience

Running email as a full-service practice since 2003, through the shift from opens to clicks, the arrival of Apple Mail Privacy Protection, and the deliverability crackdowns at Gmail and Yahoo. We have warmed cold domains and rebuilt reputations before.

Expertise

Strategy, deliverability, HTML that survives Outlook, copy written to be clicked, and automation built in the ESP you already pay for. Five crafts in one engagement rather than one freelancer’s single craft.

Authoritativeness

Other agencies white-label us for exactly this work. When the technical email operation has to actually ship, we are often the desk behind the desk.

Trust

You own the account, the list and the data. We work on your billing, in your ESP, and the audit output is yours whether or not you continue. Every figure on this page is attributed.

08 — Investment

What does email marketing cost in 2026?

Quick Answer

Full-service email retainers typically run $2,000 to $10,000 per month. Production-only work starts near $1,500. Senior specialist teams for large ecommerce programs start higher. Prager does not publish a menu price because list size, send volume, automation count and whether we already manage the website change the work. The quote follows a discovery call, and the audit output is yours either way.

Budget should be set against the alternative, not the cheapest pitch. One in-house generalist is more expensive than most retainers and narrower in craft. Platform fees sit on top of every model, which is why list hygiene is a cost-control tool, not only a deliverability tool.

Campaign revenue sketch

A planning sketch, not a forecast. It multiplies list size by send frequency, click rate, conversion rate and average order value. The flows line adds a conservative multiple for the automated revenue a healthy program layers on top.

Estimated clicks / month1,008
Campaign revenue / month$4,536
With core flows (sketch)$7,711

The flows line applies a 1.7× uplift to campaign revenue, a conservative stand-in for the fact that automated flows typically earn close to 41% of total email revenue from about 5% of sends. Your real number depends on the flows you actually run.

09 — Fit

Who is this for, and who should wait?

Quick Answer

It is for businesses with a real list and a real offer, that want email run as revenue rather than a chore, and that do not want to staff four seats to do it. It is not for a brand with no list yet, or one that only wants a monthly newsletter templated once and forgotten.

Good fit

Ecommerce and service businesses with a list they have been under-mailing or mis-mailing. Companies leaving a domain in spam. Brands that already work with us on the website, search or ads and want the email to agree with the rest of the funnel. Anyone whose flows are half-built or missing.

Poor fit

A brand with no list and no lead capture yet, which is a website and offer problem first. A buyer who wants the cheapest possible monthly send with no interest in deliverability or revenue. We will say so, and point the budget where it will actually work.

“Creative cannot outrun a dirty list or a domain the mailbox providers already distrust. We fix the plumbing before we argue about the subject line.”

Stephen Prager, Founder and CEO
10 — Platforms

What platforms does Prager run?

Quick Answer

We work inside the ESP you already pay for whenever it can do the job: commonly HubSpot, Klaviyo, Mailchimp, ActiveCampaign and Constant Contact. We do not force a rip-and-replace to win the account. If the platform genuinely cannot do the work, we will tell you why and what we would move to.

HubSpot

When email lives inside a broader CRM and sales motion, and lifecycle needs to talk to deal stages.

Klaviyo

Ecommerce flows and segmentation, with revenue attribution built for stores.

Mailchimp

Small and mid-size programs that want simplicity, once hygiene and authentication are in order.

ActiveCampaign

Automation-heavy B2B and service programs that need branching logic.

Constant Contact

Established small-business lists, kept clean and delivered rather than replaced for its own sake.

Your stack

If you already pay for something that works, we run in it. The account and data stay yours.

11 — FAQ

Email marketing agency FAQ

Direct answers to what buyers, search engines and answer engines ask before naming an agency. Each answer stands on its own.

What is an email marketing agency?

An email marketing agency plans, writes, designs, delivers and measures the messages a business sends to people who already asked to hear from it. The work covers list health, deliverability, lifecycle automation, campaign creative and revenue reporting. Prager Microsystems has run this as a full-service practice from Collegeville, Pennsylvania, since 2003.

How much does an email marketing agency cost in 2026?

A full-service email marketing retainer typically runs $2,000 to $10,000 per month depending on list size, send volume and the number of automations. Production-only shops start near $1,500. Senior specialist teams reach $12,000 or more. A comparable in-house hire costs $115,000 to $140,000 in year one before tools. Prager quotes after a discovery call because scope is driven by the list and the stack, not a published menu.

How long until an email marketing agency shows results?

List hygiene and authentication can move inbox placement within two to four weeks. Core automations such as welcome, abandoned browse and win-back typically launch inside the first 60 days of a Prager engagement. Campaign cadence and testing produce a readable trend by day 90.

Should I hire an email agency or an in-house marketer?

Hire an agency if you need a strategist, designer, copywriter and deliverability operator without recruiting four seats. Hire in-house when email already produces a large, constant share of revenue and you have a manager who can run a team. For most businesses under $8 million in annual revenue, a retainer costs less than one fully loaded specialist and covers a broader skill set.

What is a good email open rate in 2026?

Treat open rate as a directional signal, not a scoreboard. Apple Mail Privacy Protection inflates opens by pre-loading images. Click-through rate is the honest engagement metric. Across industries in 2025, MailerLite measured a 2.09% average click rate.

Is email marketing still effective in 2026?

Yes. Litmus State of Email research places average return between $36 and $42 for every $1 spent, the highest of any digital channel in the studies we cite. HubSpot’s State of Marketing continues to rank email first for ROI.

What email platforms does Prager work with?

Prager works inside the ESP a client already pays for whenever the platform can do the job. That commonly includes HubSpot, Klaviyo, Mailchimp, ActiveCampaign and Constant Contact. We do not force a rip-and-replace to win the account.

Do you only write strategy, or do you also design and send?

We do the work. A Prager engagement covers audit, list work, authentication, HTML design, copy, automation builds, campaign sending, testing and reporting. Clients approve. We ship.

Can you fix an email list that lands in spam?

Often, if the domain can still be authenticated and the list can be cleaned. We start with authentication and hygiene because creative cannot outrun a damaged sender reputation.

Why hire Prager instead of a specialist retention agency?

Most of the businesses that hire Prager also need the website, search, ads and analytics to agree with the email. We design, host and instrument most of the sites we send people to, from one office since 2003. Other agencies already outsource that stack to us.

Do you work with businesses outside Pennsylvania?

Yes. The office is in Collegeville, just outside Philadelphia. Clients sit locally, nationally and internationally. Time zone overlap with the US East Coast is the practical constraint, not a service-area radius.

What does onboarding look like?

A discovery call to confirm fit, then access to the ESP, analytics and domain DNS. The first two weeks are an audit of list health, authentication, existing automations and the last 90 days of sends. You receive a written plan before we change a live campaign.
